How do I speed up board reporting without losing defensibility?
Direct answer
Automate assembly, not judgment. If each figure in the package is already a governed value carrying its definition, source, reconciliation rule and any ruling, then producing the package is formatting work. What must never be automated is the ruling itself, or the disclosure of variance the ruling accepted.
Where board cycles actually go
Most of the elapsed time in a board cycle is not writing. It is re-deriving figures that were already produced during the month, then reconciling them again because two departments arrived with different versions. The narrative is written last, quickly, against numbers that are still moving.
Governing the numbers during the period removes the re-derivation, which is the part that both consumes the calendar and creates the risk.
What a defensible package carries
Defensibility is a property of the figure, not of the deck.
- 01Each headline figure states its definition and the period basis used.
- 02Each figure is traceable to the sources considered and the rule applied.
- 03Accepted variances are disclosed rather than smoothed.
- 04Any ruling that overrode a rule is named, dated and attributed.
- 05Prior-period restatements are shown as restatements, with the reason.
What stays human
Interpretation, forward-looking commentary, and the decision to accept a variance remain with the executive team. A governed record makes those judgments faster to prepare and easier to defend; those responsibilities remain human.
